Managing large, continuous streams of real-time vehicle telemetry — including location, speed, engine diagnostics, fuel levels, sensor readings, driver behaviour events, and system status messages arriving simultaneously from thousands of connected vehicles — was overwhelming the data ingestion and processing capacity of the Azure services in use. The volume of data was not only high in aggregate but highly variable in pattern, with peaks during morning and evening commuting hours, extreme weather events, and high-congestion periods producing ingestion spikes that the platform struggled to absorb without backpressure accumulating in the pipeline and processing delays cascading downstream into the real-time features that depended on timely data. Each new vehicle added to the fleet compounded the challenge, and the rate of fleet growth made it clear that the existing data processing architecture had no viable path to the scale the business needed.

The scalability limitations were creating a structural ceiling on how many vehicles the platform could support while maintaining its performance commitments — a ceiling that was approaching rapidly given the rate of new vehicle onboarding.

Migrating a live connected vehicle platform — where vehicles in active operation are continuously transmitting telemetry and platform users depend on real-time data feeds for fleet management and operational decisions — required a migration approach that could maintain continuous data ingestion and processing availability throughout the transition period with no acceptable window for extended outages. The bidirectional nature of the platform's vehicle communication, where the cloud sends commands and over-the-air update instructions to vehicles as well as receiving telemetry from them, added additional complexity to the migration: vehicle-side communication configurations, certificate management, and device provisioning all needed to be transitioned to the AWS environment in ways that maintained connectivity with vehicles in the field that could not be individually reconfigured during the migration. A detailed analysis of the existing Azure-based connected vehicle platform was conducted to catalogue every component, data flow, integration, and dependency across the IoT ingestion layer, real-time processing pipelines, vehicle communication services, backend APIs, data storage systems, and mobile application backends. Each workload was profiled for its data volume characteristics, latency requirements, availability expectations, and scaling patterns — producing the workload intelligence needed to select the optimal AWS services and configurations for each component of the platform. The assessment also identified the specific Azure service limitations that were causing the scalability and performance issues, enabling the migration strategy to target architectural improvements at precisely the components where the platform most needed to change — rather than executing a lift-and-shift that would reproduce the existing architecture's limitations on a different platform.

Phased Migration Strategy

The platform migration was executed in carefully sequenced phases, beginning with non-critical backend services and analytics workloads before progressing to the real-time vehicle communication and telemetry processing systems that required the most careful cutover management. A dual-stack operation period was maintained during the migration of core vehicle communication services — with AWS IoT Core receiving vehicle telemetry in parallel with the Azure IoT Hub during the transition, enabling validation of the AWS ingestion layer against live vehicle data before Azure traffic was fully redirected. Vehicle device configurations and certificates were migrated using AWS IoT Device Management fleet provisioning capabilities, with firmware-level communication configurations updated through the over-the-air update channel to transition vehicles in the field to the new AWS endpoints without requiring any manual intervention. Each phase was validated against functional, performance, and integration criteria before the next was initiated, with rollback procedures in place throughout.

Real-Time Data Processing Optimisation

The vehicle telemetry ingestion and processing architecture was fundamentally redesigned using AWS-native services that deliver materially better performance for connected vehicle workloads than the Azure equivalents they replaced — adopting AWS IoT Core as the managed MQTT broker for direct vehicle-to-cloud communication, Amazon Kinesis Data Streams for high-throughput telemetry ingestion with the elastic scaling needed to handle vehicle fleet growth, and Amazon Kinesis Data Analytics for real-time stream processing that detects driver behaviour events, geofencing breaches, diagnostic anomalies, and alerting conditions within the low-latency processing windows that the platform's real-time features require. Amazon Timestream was adopted for the time-series vehicle data storage that underlies the platform's historical analytics and reporting features, delivering significantly better query performance and storage efficiency for time-series workloads than the previous database approach. The re-architected data pipeline was designed to scale horizontally with vehicle count, eliminating the throughput ceilings that had constrained fleet growth on the previous platform.

Auto-Scaling Infrastructure

AWS Auto Scaling was configured across the platform's backend compute layer to dynamically provision and deprovision processing capacity in response to the fluctuating data load patterns of a connected vehicle platform — scaling out automatically during morning and evening peak telemetry periods when vehicle activity is highest, and scaling back during overnight low-activity periods to optimise resource utilisation and cost. Amazon Kinesis Data Streams shard scaling was automated to expand telemetry ingestion capacity in response to rising vehicle data volume, ensuring that data pipeline throughput grew ahead of demand rather than reacting after latency degradation had already occurred. Elastic Load Balancing was deployed across the platform's API and mobile application backend services to distribute traffic across healthy instances and maintain availability during scaling events — ensuring that fleet management users and mobile application users continued to experience consistent response times regardless of concurrent vehicle activity levels.

Monitoring and Performance Optimisation

A comprehensive observability stack was deployed using Amazon CloudWatch, AWS X-Ray distributed tracing, and custom metric dashboards — providing the engineering and operations teams with real-time visibility into every performance dimension critical to connected vehicle platform health: telemetry ingestion throughput and lag, stream processing latency by event type, end-to-end data pipeline latency from vehicle transmission to dashboard display, vehicle connectivity status across the fleet, API response times for mobile and fleet management applications, and infrastructure health across all platform components. CloudWatch Alarms were configured to detect and notify the team of performance anomalies before they affected user-facing platform features, and automated scaling policies were triggered by CloudWatch metrics to ensure the platform's capacity responded to load changes with the speed needed to maintain consistent performance.
